Planning and budgeting season is in full force and most of the 2027 plans being built right now are being built on…assumptions.
And we’re actually not claiming that to be bad.
That’s how businesses operate.
We make assumptions, we test them, they either work or they don’t. We either double down or we pivot. And repeat.
Problems arise when you blindly trust assumptions instead of testing, tracking, and analyzing them. If you’re making assumptions that your pricing model will just survive, despite market and economic shifts, assumptions that your headcount math is math-ing, without a skills and capacity analysis, and assumptions that your metrics are all still relevant, without paying attention to the revolution the professional services market is undergoing right now….
2027 will be painful.
We just published Issue 01 of From the Desk of The 128 Collective, our quarterly on how work moves inside service firms. Here's the short version of what's changing, and where to go next.
Underneath every shift below is one question: do you know how much work actually fits in your team's week? If you haven't read our take on that, start with Everyone Says They're at Capacity. Are They? and Planning 2027 on Deliverability, Instead of Availability.
Six shifts heading into 2027
There are six metrics, forces, and updates, that are shaping ProServ for 2027.
Pricing. “Why does AI assisted work cost the same as non-AI assisted work?” Get ready for a lot of questioning on your pricing structure.
Headcount. Most 2027 plans will ask for more output from the same team.
Buyers pay for maturity. North American M&A deal value fell 23% year over year in Q3. Firms that run without the founder and carry recurring revenue command the premium.
Contractor rules are changing. If you work with 1099s, pay close attention to potential rules changing about how you compensate your contractors.
AI regulation arrives. It’s just starting, and it’s going to get a lot messier before it gets better.
PM tools are becoming AI platforms. Agents run on your structure: your fields, statuses, and workflows. A messy workspace gets you agents that don't help.
The common thread: 2027 rewards firms that know how work actually moves through their team.
ProServ is about to get crowded
Companies are cutting staff, and experienced people are going independent: marketers, finance leads, designers, project managers. Demand for outside expertise is rising, and so is the supply. When the field fills up, buyers compare on rate, and generalists lose.
The firms that hold their rates in 2027 will do three things:
Get specific. A niche, a defined problem, or a named method.
Package outcomes. Lean clients buy a clear finish line at a fixed price, not open-ended hours (this doesn’t mean project-based pricing, it just means you’re servicing outcomes, not random hours).
Sell what the software can't. Every tool claims it replaces you. The setup, judgment, and adoption work is what it can't do.
If you can only track three numbers
When hours aren't what you sell, the question shifts from "how busy is everyone?" to "how much margin does each project make?" If you track nothing else in 2027, track these:
Margin per project. As pricing moves away from hourly, margin becomes a better leading indicator than utilization.
Recurring revenue share. It steadies you when project budgets get cut.
Founder hours in delivery. It caps how fast you can grow and lowers what your firm is worth.
The full issue includes our 2027 Planning Dashboard with six metrics and the benchmark for each, plus a by-role checklist for CEOs, COOs, CFOs, CMOs, and more.
Where to start
Knowing what's coming is the easy part. Knowing where to start inside your own firm is harder. We’re taking 45 minutes this November to walk you through where to start.
Hint? There’s three levers. And we’ll go over each.
Systems: setting up your tools to match how your team moves.
Processes: how work moves between people.
Behavior change: the habits your team has to build so the first two actually work.
Done well, you'll see it in your margins. Done poorly, all of it works against you.
